Michael,

You didn't mention what operating system you are trying to run under, or
any other specifics. So, I'll mention the basics:

1) make sure you are running your X server with a default 8 bit depth

2) Make sure you have launched the "ntl" launcher bar program to
   set up the shared color map segment. If you get any messages about
   not enough colors, you can reduce the color usage with the -"s" argument.
   If you get a X_Alloc error, then you probably dont have your default visual 
set at 8 bite.

3) Launch Garp from ntl.
